Many of those roles are “doer” roles. Roles that focus more on execution and less on helping others execute.

Navigating introvert/extrovert cultures in Scrum teams | Henrique Centieiro

When working with teams from different cultures, one of the characteristics that Scrum Masters will notice is the introvert/extrovert culture split. The tool-Scrum anti-pattern | Henrique Centieiro

Joining a team, it is good to see that they have their tools in order. They can follow-up progress, track what is missing and even leave notes for each other in the items they add to the tool. The problem is when the tool starts to take over the team, instead of the team owning the tool. In this episode, we talk about the tool-Scrum anti-pattern, when the team focuses more on the tool than the things it should enable: communication, collaboration, progress assessment, and metrics.

How to deal with resistance when implementing Agile

 

We’ve all been working with teams that when we suggest: "Hey let's put our burndown on the wall for everyone to know where we are", they go like: "nah, let's skip that, we know what we need to do anyway, let's just work." Whatever change we try to suggest, we feel a lot of resistance.

 

Once, I asked feedback from the team about a retrospective, and one person wrote down "waste of time". Auch! It's like the team didn't like transparency. I felt they didn’t want to work in their own pace, without estimating, without commitments, basically without taking more responsibility

 

It is as if every suggestion to improve our productivity were perceived as an attack on them for being slow. How do you help teams get the habit of trying out new things and putting that inspect and adapt cycle into practice?

They were measured by their “predictability” (how much of what was committed was actually delivered), and that led to lots of escalations to management. When organizations adopt Agile and Scrum in particular, the usual reason is “faster and better”. However, that can be a smell that the organization has not yet understood the real reasons why they are adopting a new approach to managing their work. This focus on “faster” may drive more work into the “in progress” column and clog up the whole organization with work that is started, but not finished. Featured Retrospective Format of the Week: Constellation exercise

The Constellation Retrospective starts with the team standing in a circle, then the facilitator asks a question with a yes/no or agree/disagree answer, and the team moves away from the center of the circle if they say “no” or disagree, and move towards the center if they say “yes” or agree. This exercise allows the teams to see where each team member stands, and helps recognize possible differences that need to be addressed. David also shares a tip on how to make these retrospectives deliver anonymous information that is useful for the Scrum Master but can avoid unnecessary conflict.

When teams are stuck in their Agile adoption, it is tempting to bring in more training, do more teaching and expect that to solve the problem. In reality, however, the situation is much more complicated. We need to understand the real reasons for the team’s lack of progress, and adapt our approach to the reality we face. Training may be a good option, but it certainly isn’t the only one. In this episode we talk about a team that was stuck, not completing sprints, no tester in the team, etc. And we cover some practical tips on how to deal with similar situations.

When we start our journey as Scrum Masters, we are not only learning something that is new to us, but we are also learning something that is new to everyone else. Scrum is new, even in it’s 20 or so years of life, there’s not been time to develop enough knowledge to claim a “definitive body of knowledge about Scrum”. Therefore, learning something that is yet undefined is a critical part of our journey as Scrum Masters.

Despite that realization, it is common to feel “we” are the failure, when in fact, we are just learning a new art. In the Constellation Game, the goal is to get the whole team to express their views on a specific topic. In The 5 Dysfunctions of a Team, Patrick Lencioni describes an anti-pattern that often develops in teams: the lack of accountability. When we accept failure not as a part of the learning process, but rather as a tabu: something we can never talk about, and therefore not learn from.

When working with multiple teams, in a multi-team Scrum project, we may face what Andreas faced: the finger pointing anti-pattern. This is especially common in environments where no one wants to “be wrong” or take risks.

Having worked in the software industry since 1997, and Agile practitioner since 2004. He as worked in small, medium and large software organizations as an Agile Coach or leader in agile adoption at those organizations.
